Not being there to experience the issue. The first thought is clutch adjustment as above.
If that doesn't solve the issue. Perhaps you have a warped plate or out of true flywheel.
The fact that it's only sometimes lends one to believe it's not in the gear box proper.
Is this just a 1st gear problem or is it difficult to get into 2nd/3rd/4th from a stop?
Is it grinding or just won't go forward into the "slot"?

The reason I ask is that if it's difficult to get into all gears from a stop, you likely have misadjusted clutch linkage.
If it's grinding at all, that would seem to indicate synchronizer ring problems.
If it's just difficult to get into first gear slot (with no grinding happening), then perhaps a shifter adjustment for the #1 linkage.
This is what happens when you first back up and go into reverse it goes in to gear with no problem. When you stop and are in 4th gear and go to first you can only find first going into reverse and then it grinds. As you shift thru the gears it is a challenge because it is though you have to double clutch.to catch a gear. Note in the car engine off it will shift with clutch in threw all gears except reverse which you have to wobble shifter

Any grinding going into a forward gear would indicate to me that the synchronizing rings are worn. If it's just really difficult (no grinding) to go into any forward gear the clutch likely isn't releasing entirely. Reverse is a different beast; it has no synchro ring, so it can grind on occasion or just be difficult to engage.
If you don't have any grinding going into forward gears, do the clutch adjustment and re-align the shifter linkage.
If you've made a clutch adjustment (referring to your statement " have one inch of play now")...... I'd first have a close look at all the clutch linkages, looking for anything odd or bent, and then get a helper to cycle the clutch and see if anything is bending or moving in a non-linear fashion. Pay particular attention to the Z-link and the attachment to the frame and engine block...if anything is loose there you'll lose travel to the clutch.
Here's a Pic of what it should look like from my '77AIM.....
Thanks! Ran the car today for a hour and sifted okay but felt like i could use some more lard in gear box. Not smooth as it should be any suggestions or does shifter need rebuild or would a new hurst improve the situation? How long is the tranny lube good for?
