An abnormally hard pedal indicates possible brake booster failure, and I'd replace with the metal one thats out there. Otherwise there is probably a vac loss somewhere.
A soft pedal usually points to a Master Cylinder, air in the lines or some leak.
Probably your brake booster. Make sure the vacuum line to the booster isn't leaking or disconnected. If that's fine it's the booster its self. The rubber diaphragm inside can go bad. It is probably not the soft lines to the calipers. If those were bad your brakes would be sticking or locking up.
You didn't say if the pedal was like that running or not running. If it's just when running that involves vacuum which really does point to the booster.
Yes. With the car running disconnected the vacuum line at the booster. If it is pulling a strong vacuum then the diaphragm inside the booster is bad. If there is no suction at the hose then you probably have a bad vacuum line or connection.
No brake bleeding required. Just carefully bend the mc and lines away without disconnecting. I had to cut the booster studs down a little to fit my new OEM booster in. Try to avoid removing the cross brace above the battery. That can be problematic if the nut spins inside the frame, so I’ve heard.
