I've done it. As long as the gauge bezel is out you may want to consider doing the actuator doors on your HVAC system. They are a real bitch to get to but you're going to be right there. I took my dash apart to add a HUD and found the gauge cluster wasn't wired for HUD. Now I'm buying a gauge cluster and another HUD. I'll get what I want. Sometimes, it just takes time.
I'm reversing what you're doing. I'm pulling the dash to fix the blend doors and adding a HUD in the process. Super easy. Just take your time and take breaks. Leave it if it won't go your way. Go eat or something. Come back. The piece will go/fit perfectly. Great luck to you!
I found what I needed on YT and watched it two or three times.
I did this as well. My HUD was not displaying, classic broken pin and bushing problem. While I had everything out, I also added a double DIN stereo and replaced all the lights with LED's in the dash cluster and HVAC controller. Removing the dash pad was not difficult, just be careful as the ABS panels can be brittle. I ended up having to rebuild several (knee bolster and glovebox frame) and I used some thin styrene plastic sheet stock and plumbing ABS cement to fix the cracked and broken parts. My biggest tip is have someone else there to help you guide the dash pad out and back in when you're ready as it is a bit unwieldy to do by yourself.
