You mean 1-2 slow when the engine is cold, right? Not when the engine is at normal operating temp. Nature of the beast - that is how it is. Snappy once the car is fully warmed up.
I had a 2016 A8 for 3 years. Little by little I went to using M mode all the time. It takes time to get used to this, as there really seem to be optimum shift points. Not counting WOT which is fun but impractical most of the time. I found the 1-2 shift to be fast and smooth if you either shifted right away once you get moving (even if as low as 1 to 1.5K RPM or so) or, it was also quick if you were accelerating quickly and shifted at over 2.5 K or so. It would really hang if you hit the wrong RPM in between, With time it got to be a reflex and I got pretty good at it. M mode can be a lot of fun. If you are passing, for example, hold down the downshift paddle and it drops to the lowest safe gear. Manual downshifting for curves is also a blast.

TSB 19-NA-121 which came out July 9 2019 fixes this issue, as well as the well known A8 shudder problem, I am having with my vehicle and will be in for service at my local Chevy Thursday to fix this shifting problem. They will perform a flush as well as replace with a new synthetic tranmission oil. Should take around 3-4 hours to do. Strongly recommend you change over to the new fluid. The new transmission fluid is a more robust fluid than the old oil they had been using prior to February 1, 2019.
