Replacing Intake Manifold and....

...saw this grunge around all the valves.... So how bad is this?

You've got leaky valve seals. I had the same grunge on mine when I tore it down, and it was due to leaky valve seals. Easy fix though!! New seals will probably do the trick, unless your valve guides are severly worn. Then that would be more of a "major" fix for the heads. Hopefully seals only!!!
