So I've been having this problem with my brakes that after 2 or 3 pumps the brake pedal gets really hard and it's hard to brake. I changed the brake booster and master cylinder and still having that issue. What else can it be it's really driving me nuts?
Sounds like maybe you're not getting enough vacuum to the power assist unit. Two or three pumps and you have used up the vacuum that was in the unit and then it is not recovering fast enough. Would also explain why your pedal does not drop when the engine fires and normally would supply vacuum to the unit almost immediately.
Have you checked the big vacuum line for either a crimp or a split? Or maybe the fitting is way lose?
I may be way off base, but that's what it kinda sounds like to me.
Guys back in the day who ran really wild cams, that didn't produce much vacuum at idle, often had problems with vacuum accessories.
